How I Scope Drywall Orders: A 5-Step Checklist for Commercial Contractors

If you’re a commercial contractor placing orders for drywall, plywood, or vinyl siding—and you’ve been burned by a shipment that didn’t match the specs—this checklist is for you. I use it for every order over 500 sheets.

I’m a quality compliance manager at a building materials company. I review roughly 200 unique items annually, from osb sheets to paper towel dispensers. In Q1 2024 alone, I rejected 12% of first deliveries—almost always because the spec on paper didn’t match what showed up.

Here’s the 5-step checklist I use to prevent that. It’s not glamorous. It works.

Step 1: Lock Down the Product Spec (Not Just the Name)

Sounds obvious. It’s not. I’ve seen orders for “4x8 drywall” that meant regular, fire-resistant, and moisture-resistant—all under the same name. You need the full SKU or product code.

What I do: Before the order goes through, I confirm the manufacturer’s part number. For Georgia-Pacific drywall, that means checking the product family—DensArmor, DensShield, ToughRock—and the specific thickness. A sheet of 5/8-inch DensArmor is a different product from a 1/2-inch ToughRock, even though both are “drywall.”

Checkpoint: Ask for the manufacturer’s spec sheet. Compare it against your project requirements. Don’t assume “same as last time.”

I assumed “same specifications” meant identical results across vendors once. Didn’t verify. Turned out each had slightly different interpretations of “fire-rated.” The redo cost us $22,000 and delayed the project by three weeks.

Step 2: Verify the Quantity—Twice

The third time we ordered the wrong quantity, I finally created a verification checklist. Should have done it after the first time.

The problem: Commercial orders rarely just need “100 sheets.” You might need 100 sheets plus 10% waste for cuts, plus 5% for future repairs. Or the architect’s takeoff might be off by 8% because it didn’t account for window cutouts.

My rule: Two people verify the quantity independently. The estimator provides the takeoff. The project manager reviews it. I double-check it against past orders for similar projects. If there’s a discrepancy, we pause the order.

On a recent 50,000-unit annual order for plywood, this double-check caught a 7% over-order. That’s $18,000 worth of material we didn’t need.

Step 3: Confirm the Delivery Window—With a Buffer

“Estimated delivery” is a phrase that’s cost me more than I care to admit. A vendor once promised “3-5 business days” and showed up on day 8. The crew was standing around. That’s 40 man-hours of lost productivity, billed at $85/hour.

I now require: A confirmed ship date and a latest-arrival date, written into the purchase order. If the vendor can’t commit, I escalate. For rush orders, I ask for a tracking number within 24 hours.

My buffer rule: If the project calls for drywall delivery by March 1, I set the delivery deadline for February 14. That gives me two weeks to deal with issues—late shipments, wrong quantities, damaged pallets. The downside of missing the deadline feels catastrophic, so I plan for it.

Step 4: Inspect a Sample Pallet—Not Just the First Sheet

Here’s the step most people skip. When a truck arrives, they look at the top sheet, see it’s the right product, and sign. I’ve learned never to assume the proof represents the final product after receiving a batch that looked nothing like what we approved on the surface.

What I do instead: I pull three sheets from three different pallets—top, middle, and bottom. I check for:

  • Thickness (with a caliper, not just a visual check)
  • Edge condition (cracks or chips)
  • Paper facing (delamination, bubbles)
  • Color consistency across sheets

If any sheet is out of spec, I flag the entire order. The vendor might say it’s “within industry standard.” I’ve rejected batches where the tolerance was 1/32 inch on a 1/2-inch sheet. Normal tolerance is 1/64 inch. The difference matters when you’re hanging 500 sheets.

Step 5: Run the “Would I Hang This?” Test

This is the last check, and it’s purely subjective. I ask myself: if I had to live with this product in my own project, would I be satisfied?

If the answer is no, I don’t sign off. I’ve held up a $40,000 order because 8,000 sheets had a paper-facing defect that would show through paint. The vendor argued it was cosmetic. I argued it wasn’t my problem—the spec called for “premium finish” and this wasn’t it. They redid the batch at their cost.

That quality issue cost us a $12,000 redo in storage fees alone. Upgrading the inspection criteria increased customer satisfaction scores by 34% in the following quarter.

Don’t Forget the Adjacent Products

Drywall isn’t the only thing you’re ordering. If you’re working on a commercial project, you might also need vinyl siding, plywood, osb, or frameless shower doors. Each one needs its own version of this checklist.

For vinyl siding: Check color consistency across batches. I’ve seen a single order with three different shades of “flint.”

For osb: Verify the exposure rating. Standard osb isn’t the same as moisture-resistant.

For frameless shower doors: Confirm the tempered glass rating. A 1/4-inch door isn’t the same as a 3/8-inch door.

My experience is based on about 200 mid-range commercial orders—mostly in the Southeast. If you’re working with luxury or ultra-budget segments, your experience might differ significantly. I’ve only worked with domestic suppliers, so I can’t speak to how these principles apply to international sourcing.
